Big 12 at 12 teams with pods of three
I think these large conferences with locked divisions don't work well. If the Big 12 goes back to 12 teams here is my proposal. The teams would be aligned in pods of three. For example:
Pod 1: Iowa State, Kansas, K State
Pod 2: TCU, Texas Tech, Baylor
Pod 3: Texas, OU, OSU
Pod 4: WVU, Florida State, Clemson
Pods rotate each other year (for six years) to make divisions in FB and BB. Example:
Year 1 - Pods 1 and 3; 2 and 4 are divisions
Year 2- Same as year 1(that way division can play home and home in FB in consecutive years)
Year 3 - Pods 1 and 2; 3 and 4 are divisions
Year 4- Same as year 3 (that way division can play home and home in FB in consecutive years)
Year 5 - Pods 1 and 4; 2 and 3 are divisions
Year 6- Same as year 5 (that way division can play home and home in FB in consecutive years)
Football -
Play everyone in division and play half in other division once per year for 8 games a year.
Basketball
Play everyone in division home and home - 10 games
Play one pod out of division home and home - 6 games
Play other pod out of division once - 3 games
Total 19 games.
The pod that you play only one game per year rotates each year for a three year rotation
This alignment still keeps 3 teams together that are close in proximity playing home and home schedules (every year in BB and every 2 years in FB) , but prevents the power shifts like we saw in the B12 from the North in football in the early years to the South in the later years.
Also helps greatly for WVU, Clemson, ISU, KU, KSU in recruiting because they can say that they play games in the southeast and TX/Oklahoma on a regular basis where family/friends can drive easily to games.

Ou and ut want to not play each other in a ccg so switch ut and tcu and you got something there. Also protects the crazy southern religious rivalry. Basketball that would work to iowa state's favor, probably go 2-2 at worst in pod every year. With the rotation we could easily finish top 3 in conference pretty regularly

With the rotation we could easily finish top 3 in conference pretty regularly actually I think you would have to put OU and UT in the same pod so they could be assured of playing their RRR game each year. I have changed that pod.

Switch Texas with TCU or one of the other teams in Pod 2. Pod 2 is shite, and the differential between it and Pod 3 is huge.

I think division would have to be set for 2 years that way their will be a match-up at home one year and then away the following year for conference play.

Oklahoma will have to play OSU and UT every year in FB. So I think they have to be in the same pod. If your pod is a little weaker you still have to play 8 of 12 teams in the conference every year in FB.

I completely agree! That makes it a six year rotation and then start over. I have added your idea above.
